Scrum and Fighter Aircraft



In 1993 at Easel Corporation when we started the first Scrum, I thought the ScrumMaster needed to see how to land a Sprint on a date, just like landing a fighter aircraft at the end of the runway. If you are high on the glidepath in a fighter you can easy land in the middle of the runway and if it is wet or icy can slide off the end of the runway. At the end of every runway there are trees, a deep hole, or water. It is always bad.

So the Burndown Chart along with the Scrum Emergency Procedure was developed. What do you do when bad things start to happen in a Sprint?

More specifically, what do you do when an Agile system becomes unstable?

But I digress. Jim Coplien just sent me a great video of an unstable Agile system, the latest Euro fighter. Here we see a race between a Bugatti and the fighter aircraft which reminds me of the time I flew F4 Phantoms in Europe in the air while I was driving a Porsche 911 on the ground. Here the Bugatti races the fighter to the end of the runway and back while the fighter takes off, flies straight up for a mile, then does a reverse loop in an attempt to beat the Bugatti back to the takeoff point.

Scrumming in Paris: La Cremerie

Xebia France hosted an excellent ScrumMaster Certification course at La Defense in Paris. What a great location for a CSM course! Not only the French, but some Danes, Poles and Germans were there. The September course is already full and the December course is filling up quickly. I expect more and more people will fly in from around Europe to enjoy the good French food and ambience.

For example, a great French lunch is not to be rushed. We always have to take an hour and a half for three delicious courses, with wine of course. Even then, we are rushing the waiters. Definitely the best Scrum training lunch I have had worldwide.

And after work, what do you do when you have nothing in the refrigerator? Actually, we decided to pick up a couple of bottles of wine at La Cremerie as Arline had noticed it was one of the best wine shops in Paris. We stumbled down the street from our apartment on the Left Bank and into a little shop. The owner asked if we had a reservation as he has a little store with four tables and a bar. We told him we just wanted to pick up a couple of bottles of wine to take back to the apartment to have with an omelette. He said (speaking perfect English), "Sit down, I am going to serve you something better than an omelette!"



I asked him what wine he would recommend with an unbelievably huge chunk of mozzarella with tomato and greens. The best mozzarella I have every tasted was in Rome after a CSM course with IBM. This was even better! And the wine was even better than the mozzarella, a 2006 Auxey-Duresses, an organic burgundy.

It was a magic moment and we shared some laughs with the owner before picking up another bottle of Auxey-Duresses, a 2006 Maranges burgundy, and a 1984 Calvados. I drink a lot of Calvados and this was definitely the best I've had. Check out Cremerie when you are in Paris!

New Takeuchi Paper on Toyota



The Contradictions That Drive Toyota’s Success

The Toyota Production System (TPS) is a necessary but not sufficient condition for Toyota's success. TPS is a radical innovation that has disrupted a huge market. However, without the "soft" factors that drive Toyota, they would still be just another auto company.

This is also true of Scrum where the Scrum framework is a necessary condition for hyperproductivity but that alone will never get you there. The team must rise to the occasion, engineering practices must be extraordinary, and management must provide an environment that removes all impediments that stand in the way. You can only get high quality by going fast in the right way and you can only go fast in the right way by working less, not more. Failure of managers to understand these paradoxes will cause Scrum to fail and often the company along with it. This is natural in a free market economy where bad companies deserve to fail and the sooner the better as then improved companies, products, and services can emerge more quickly.

Takeuchi wrote "The New New Product Development Game" which launched the first Scrum team and his work continues to be of high interest to the Scrum community. He and his colleagues have struggled to understand Toyota for decades and done many studies to try to get to the bottom of Toyota's success.

Quite simply, TPS is a “hard” innovation that allows the company to keep improving the way it manufactures vehicles; in addition, Toyota has mastered a “soft” innovation that relates to corporate culture. The company succeeds, we believe, because it creates contradictions and paradoxes in many aspects of organizational life. Employees have to operate in a culture where they constantly grapple with challenges and problems and must come up with fresh ideas. That’s why Toyota constantly gets better. The hard and the soft innovations work in tandem. Like two wheels on a shaft that bear equal weight, together they move the company forward.

Toyota’s culture of contradictions plays as important a role in its success as TPS does, but rivals and experts have so far overlooked it. Toyota believes that ef?ciency alone cannot guarantee success. Make no mistake: No company practices Taylorism better than Toyota does. What’s different is that the company views employees not just as pairs of hands but as knowledge workers who accumulate chie—the wisdom of experience—on the company’s front lines. Toyota therefore invests heavily in people and organizational capabilities, and it garners ideas from everyone and everywhere: the shop floor, the office, the field.

Perhaps the biggest contradiction has always been Toyota's mission - to make the world a better place. Therefore they do things no other auto company with do even if there is not an immediate financial return.

Toyota Value, the document that outlines the company’s beliefs, says it best: “We are always optimizing to enhance the happiness of every customer as well as to build a better future for people, society, and the planet we share. This is our duty. This is Toyota.”

This focus captures the hearts of the people and their spirit of innovation. To execute it well requires great leadership and great leadership is servant leadership that listens to the people and changes their behavior to help the people.

Senior executives constantly hammer home messages such as “Never be satisfied” and “There’s got to be a better way.” A favorite saying of former chairperson Hiroshi Okuda is “Reform business when business is good,” and Watanabe is fond of pointing out that “No change is bad.”... Toyota has a strict hierarchy, but it gives employees freedom to push back. Voicing contrarian opinions, exposing problems, not blindly following bosses’ orders—these are all permissible employee behaviors. Watanabe, who recounts how he fought with his bosses as he rose through the ranks, often says, “Pick a friendly fight.”

Agile Software Development: Lean, Distributed, and Scalable

Agile software development processes have been influenced by best
practices in Japanese industry, particularly by lean product
development principles implemented at companies like Honda and Toyota,
and knowledge management strategies developed by Takeuchi and Nonaka, now at the Hitotsubashi Business School in Japan, and Peter Senge at
MIT. This Minitrack will focus on advancing the state of the art or
presenting innovative ideas related to agile methods, individual
practices and tools.

Accepted papers will potentially enrich the body of knowledge and
influence the framework of thought in the field by investigating Agile
methods in a rigorous fashion.

We are open to research papers on multiple aspects of agile methods,
particularly those that bring best practices in knowledge management
and lean development to scalable, distributed, and outsourced Scrum,
eXtreme Programming (XP), and other agile practices. Topics include:

1. Research on existing or new methodologies and approaches: informal
modeling techniques and practices, adapting/trimming existing methods,
and new product/project planning techniques
2. Research on existing or new techniques or practices: pairing,
war-rooms, test-first design, paper-based prototyping, early
acceptance test driven development, exploratory testing, refactoring,
or others.
3. Research on special topics or tools: configuration and resource
management, testing, project steering, user involvement, design for
agility, virtual teams or others.
4. Research on integrating ideas from other fields, e.g. interaction
design, requirements engineering, cognitive science, organizational
psychology, usability testing, software security, into agile processes.
5. Research studies of development teams using ethnographic or social

Papers are particularly relevant when agile process implementations

distributed, outsourced, large, or standards compliant software
development projects which have been previously been viewed
(erroneously) as unsuited for agile development.

Scrum Makes You Smarter

Brain research on rats suggests that voluntary pressure in the form of audacious goals taken on by high performance teams makes them produce more neuron stem cells, rewire the brain, and become smarter. Involuntary pressure, often seen on waterfall teams, may reduce stem cell production and make employees stupider. People should abandon teams on death marches as it is not healthy for them and will decrease brain function.

Here is the most recent study on how human bosses make employees dumber, sent to me by the head of OpenView Labs, a venture capital group using Scrum to run investment operations.

If you are at the bottom of the heap, mental processes may keep you there

NEW drugs may help to enhance people's mental powers (see article). But a study carried out by Pamela Smith, of Radboud University Nijmegen in the Netherlands, and her colleagues suggests a less pharmacological approach can be taken, too. Their work, just published in Psychological Science, argues that simply putting someone into a weak social position impairs his cognitive function. Conversely, “empowering” him, in the dread jargon of sociology, sharpens up his mind.

Dr Smith focused on those cognitive processes that help people maintain and pursue their goals in difficult and distracting situations. She suspected that a lack of social power may reduce someone's ability to keep track of information and make plans to achieve his goals.

To explore this theory, she carried out three tests. In the first, participants were divided at random into groups of superiors and subordinates. They were told that the superiors would direct and evaluate the subordinates and that this evaluation would determine the subordinates' payment for the experiment. Superiors were paid a fixed amount. The subordinates were then divided into two further groups: powerless and empowered. A sense of powerlessness was instilled, the researchers hoped, by having participants write for several minutes about a time when they were powerless or by asking them to unscramble sets of words including “obey”, “subordinate” and so on to form sentences. The empowered, by contrast, were asked to write about when they had been on top, or to form sentences including “authority”, “dominate” and similar words.

The first test was of concentration. Participants saw words that meant colours—red and blue—written in different colours on a computer screen. They were asked to name the colours of the words (as opposed to the colours described by the words) as quickly and correctly as they could. Because most people read words more quickly than they can identify and name colours, this widely used method tests their ability to inhibit the urge to read what is written and instead focus on the task of naming the colour.

The second test was of memory. It involved a series of black letters presented in the centre of a white screen. Each letter was shown for half a second and followed by a blank screen for two seconds before the next letter appeared. Participants were instructed to indicate, as quickly and accurately as possible, whether each letter matched the letter shown to them two letters previously.

Finally, the volunteers were given a planning task that required them to move an arrangement of discs from a starting position to a final one in as few moves as possible. To perform this task well, they had to realise and accept the need to move their discs away from their intended goal before moving them closer.

In all three tests Dr Smith found that low-power participants made 2-5% more errors than their high-power counterparts. She argues that these results were not caused by the low-power volunteers being less motivated, as they had the same financial incentive as the high-power volunteers to do well. Instead, she suspects that those lacking in power suffered adverse cognitive effects from that very lack, and thus had difficulty maintaining their focus on the tasks.

If this is borne out by later experiments, it has important implications. Managers, always suckers for jargon, talk a lot about empowering their workers. However, they often fail to do so in practice. This is another reason why they should—unless, of course, they fear for their own authority.
